Cracked Grout vs Failed Waterproofing: What's Actually Happening

Grout and waterproofing are two different systems and people confuse them constantly. Grout is the visible cementitious line between tiles. Waterproofing is a membrane that sits behind the tiles, invisible from the surface, and it is the real barrier to water getting into the wall cavity.

Grout is not waterproof. It's designed to shed water and stay in place — nothing more. Water is expected to reach the grout, sit on it briefly, and drain away. As long as the waterproofing behind the tiles is intact, minor grout failure is a cosmetic and maintenance issue, not a catastrophic one.

Waterproofing is the real barrier. When it fails, water passes through the wall assembly and reaches the structure. Waterproofing failure is what causes the serious damage — swollen wall linings, rotting studs, damaged ceilings below.

The reason this matters for repairs: a grout repair is a surface job. Regrouting is straightforward, cost-effective and works when the membrane is sound. But regrouting a shower with failed waterproofing will not fix the leak — the water is bypassing the tiles entirely.

The only reliable way to know which one you have is by looking at the damage pattern. Water damage right at the base of the shower, on the surface, in a shower with cracked grout — usually grout. Water damage well outside the shower footprint, deep in the wall — usually waterproofing.

Where waterproofing has failed, tile removal is generally the only reliable fix. It's the more expensive scenario, but recognising it early means the damage stops at 'shower rebuild' and doesn't spread to structural repair.
